Why Hiring an Agency Is Risky
I've seen many clients waste 6–12 months and lakhs of rupees on agencies — without measurable results. Common reasons:
- Agency gives an impressive pitch, but execution is weak
- No clear KPIs set in the contract
- Client doesn't understand reports — vanity metrics are shown
- Account manager frequently changes
Rule: An agency that sounds perfect and mentions no limitations is suspicious. An honest agency will also tell you what it's not good at.
Question 1: Show Me Results for Clients Like Me
Industry-specific experience matters. Real estate tactics work differently in an education business. Ask: "Which clients do you have in the same vertical? What are their specific results?"
Vague answers like "We've worked with 200+ brands" — red flag. Ask for specific case studies.
Question 2: How Will Reporting Work? Which Metrics Will You Report?
If the agency only talks about impressions, reach, and clicks — those are vanity metrics. Ask for business metrics:
- CPL (Cost Per Lead)
- Lead Volume
- Lead Quality (qualification rate)
- ROAS (Return on Ad Spend)
- Revenue/Pipeline generated
Question 3: Who Will Actually Work on My Account?
Big agencies send senior people to pitch, but junior freshers do the actual work. Ask:
- Who will be the dedicated account manager?
- What is their experience?
- How many accounts do they handle? (More than 15 is a red flag)
Question 4: How Will Ad Spend Be Managed?
This is critical. Ask:
- Do I pay ad spend directly to the platform or through the agency?
- Will it run on the agency's account or my personal account? (Always: you should have your own account)
- If the relationship ends, will I get my data and account?
Non-Negotiable: Always keep your own Meta Business Manager and Google Ads account. Give the agency access — not ownership.
Question 5: What Is Included in the Contract?
Read the contract carefully. Check:
- What is the minimum term? (Caution with 6-month lock-in)
- What are the monthly deliverables — specifically?
- What is the exit clause?
- When can additional charges apply?
Question 6: Who Will Create Creative and Content?
- Will the agency create ad creatives or do we need to provide them?
- How many creatives per month?
- Is video production included or extra charge?
- What will the approval process be?
Question 7: What Is the Guarantee?
No honest agency can guarantee specific results — advertising platforms change constantly. If an agency is offering "guaranteed results," that is misleading.
What should be guaranteed: process clarity, transparency, reporting frequency, and quick response time.
Agency vs In-House — Which Is Better?
| Factor | Agency | In-House |
|---|---|---|
| Cost (small budget) | More expensive per result | Cheaper if 1 person covers all |
| Expertise breadth | Higher — team of specialists | Depends on hire |
| Speed of execution | Can be slow (approvals) | Faster |
| Brand knowledge | Takes time to build | Deeper |
| Best for | Startups, project-based work | Scale-stage businesses |
Final Advice
Before hiring any agency — run a one-month pilot project. Run one specific campaign, see the results, then make a long-term commitment. Don't sign in a rush.
